# No One Should Have to Guess What Good Looks Like

Unspoken workplace rules force people at every level to decode expectations through trial and error. If a behavior matters enough to affect performance, reputation, or advancement, leaders should define it clearly. Employees are accountable for meeting expectations. I recently saw a post on TikTok from the [Daily Book Breakdown ]( https://www.tiktok.com/t/ZP8t2Xh1o/)outlining five unspoken corporate rules your boss expects you to know:

- **Meetings are for performance, not just discussion.**  So that means come prepared to meetings.
- **Understand how to solve problems without harming your reputation. **
- **Always bring options to the table when presenting issues. ** Do not just bring the *"problem"*; offer a suggested solution.  
- **Focus on building trust with your colleagues and superiors.**  This takes work and makes the difference if you want to be a high-performing team. 
- **Remember that your reputation travels faster than your work.  **

None of it is bad advice.  It's the kind of post leaders share with their teams. 

But one word kept bothering me:  Unspoken.

If an expectation matters enough to affect someone’s performance, reputation, advancement, or future with the company, why are we leaving it unspoken?

Employees should be [accountable](https://elevate2grow.com/blog/5-accountability-tips-for-leadership)for meeting expectations.  Leaders should be accountable for making those expectations clear.  And here is the part most [leadership teams](https://elevate2grow.com/blog/the-hidden-bottlenecks-slowing-your-organization) miss.  

You are on both sides of this.

You spend the morning decoding your CEO’s unspoken rules, then leave your own unspoken for your team in the afternoon. Some of you lead departments. Some of you sit on a leadership team with no direct reports at all.

Everyone is decoding someone.

#### Unspoken Expectations Create Avoidable Problems

Leaders often assume people already know what professional judgment, ownership, or productive participation looks like.

Then, when someone misses the mark, the conversation sounds like this:

- "They should know better."
- "We have already talked about this."
- "I should not have to explain everything."

Sometimes an employee genuinely fails to take ownership. But sometimes the organization has never clearly defined what ownership looks like.

The standard exists in the leader’s mind, but not in the way the team works.

That creates inconsistency.  One manager rewards initiative. Another sees it as overstepping.  One leader wants employees to bring fully developed solutions. Another wants issues raised immediately, before all the answers are available.

One team considers a meeting successful because everyone participated. Another expects a decision, an owner, and a deadline.

When the rules remain unspoken, employees are left to decode the [culture](https://elevate2grow.com/solutions/culture-by-design) through trial and error.

That is not clarity.  That is guesswork.

#### 1. Define What Meetings Are Expected to Produce

Telling people to come prepared is not enough.  Prepared for what?

Does the meeting exist to share information, solve a problem, make a decision, or establish ownership?

A productive meeting should have a clear purpose before it begins and a clear outcome before it ends.

At minimum, people should leave knowing:

- What was decided?
- Who owns the next step?
- When will it be completed?

If those questions are unanswered, the meeting may have created conversation without creating movement.

#### 2. Clarify How Problems Should Be Raised

Many leaders tell employees:  Do not bring me problems. Bring me solutions.

That may sound empowering, but it can unintentionally teach employees to hold back important information until they believe they have the perfect answer.

A clearer expectation is:  Bring the issue forward clearly. Explain the impact. Offer possible options when you have them.

Employees should think critically before escalating every challenge. But they should not be afraid to raise an important concern simply because they have not solved it yet.

Good leadership creates room for both ownership and early communication.

#### 3. Explain What Good Judgment Looks Like

*"Use good judgment"* is not a complete leadership instruction.

Judgment depends on context, priorities, authority, experience, and risk.

Employees need to understand:

- What decisions can they make independently?
- When should they involve someone else?
- What risks are acceptable?
- What principles should guide the decision?
- What matters most when two priorities conflict?

People cannot confidently exercise authority that has never been clearly defined.

Empowerment without clarity often produces hesitation, inconsistency, or avoidable mistakes.

#### 4. Make Trust Behavioral

Most organizations say trust matters.  Far fewer define the behaviors that build it.

Trust becomes tangible when people:

- Keep commitments.
- Communicate early when something changes.
- Own mistakes without defensiveness.
- Address concerns directly.
- Share accurate information.
- Support decisions after the team has made them.

#### 5. Make Performance Expectations Visible

Employees should not have to study organizational politics to understand how success is evaluated.

Results matter.  So do the behaviors used to achieve them.

Leaders should clearly communicate how the organization evaluates:

- Follow through.
- Collaboration.
- Communication.
- Decision-making.
- Ownership.
- Leadership behavior.
- Contribution to the team.

When those standards remain hidden, employees may deliver strong results and still be surprised by the feedback they receive.

That is frustrating for the employee and avoidable for the leader.

#### Accountability Begins With Clarity

Clear expectations do not remove personal responsibility. They make real accountability possible.

Once the standard has been clearly defined, modeled, reinforced, and discussed, leaders can address gaps directly and fairly.  But when expectations exist only as assumptions, people are being measured against a standard no one ever defined.

Strong teams do not depend on people reading the leader’s mind.

They build shared clarity around how work gets done, how decisions are made, how problems are raised, and how people are expected to work together.
