Succession by Design

Design organizational resilience through data-driven leadership succession.

Don't leave leadership continuity to chance.

Design the leadership depth, readiness, and continuity your organization needs to thrive through growth, change, and transition.

Is your organization resilient or fragile?

Organizational fragility often hides in plain sight.

  • The founder who's the only one who understands the whole business.
  • The senior leader whose knowledge lives in their head.
  • The "indispensable" manager whose departure would expose how much was riding on a single person.

Succession by Design reduces organizational dependency by intentionally building leadership readiness, bench strength, and continuity before they're needed.

How We Build Succession Together

Succession by Design is more than succession planning. It's a strategic working engagement that helps organizations reduce dependency, strengthen leadership readiness, and intentionally design the continuity needed to thrive through growth, change, and leadership transitions.

Here's what that looks like in practice:

  1. Audit and map. Using Leadership Readiness Mapping, we identify where the organization is over-dependent on a single person, where genuine bench strength exists, and where critical knowledge is trapped.
  2. Install the continuity system. Working alongside your leadership team, we define what critical roles actually require, assess internal readiness against that standard, and build the development plans.
  3. Build internal capacity. The goal is for your organization to maintain its own leadership depth without ongoing outside support. When that's the right fit, we train an internal lead to own the succession system going forward.

Most engagements run a few months. The right scope depends on how many critical roles are exposed and how much leadership depth needs to be built. We'll scope that together.

Leadership Readiness Mapping

You can't reduce dependency you haven't located. Leadership Readiness Mapping makes organizational fragility visible across five dimensions so we know exactly where to build resilience.

Critical Role Visibility

Which roles, if suddenly vacant, would most threaten performance. Critical roles aren't always the senior ones.

Leadership Readiness

Who is genuinely prepared for greater responsibility based on what the role actually requires, not just past performance.

Bench Strength

How much leadership depth exists internally, and whether hidden talent is being identified before it's needed.

Knowledge Transfer

Whether critical knowledge is documented and shared — or trapped in one person's head.

Organizational Dependency

Where the business relies too heavily on one person and what it would take to distribute that dependency safely.

Using Multi-Science Data to Build Succession, Not Guesswork.

Succession decisions are too consequential for instinct. We use validated, multi-science assessments to evaluate readiness against what roles actually require.

  • Leadership readiness: TriMetrix® HD measures behaviors, motivators, competencies, and decision-making capacity against the demands of the next role.
  • Decision-making capacity: Acumen (Hartman) assesses the level of thinking and judgment a higher role requires — the dimension most often missed when promoting from within.
  • Role definition: The CAPACITY Method from Selection by Design — the same job-benchmarking rigor that drives better hires, applied to internal readiness before a move is made.
  • Leadership depth: Working Genius® and The Five Behaviors® reveal how capability is distributed across the team, not concentrated in a few people.

Reports alone don't create change. Application does. Every assessment connects to real development plans.

What Changes When You Design Succession

  • Weak points become visible. You can see exactly where the organization is dependent on a single person before a staffing change forces the issue.
  • Promotions stop failing. Readiness is measured against what the next role requires, so internal moves succeed.
  • Knowledge sticks around. Critical expertise gets documented and shared, so absences and departures don’t create crises.
  • Have confidence in your bench strength. Hidden talent is identified and developed deliberately.
  • The organization stops depending on heroes. Performance holds regardless of who's in the seat.

Succession by Design FAQs

What is Succession by Design?

A structured approach to organizational resilience — reducing the dependency that makes a business fragile and building genuine leadership continuity. Instead of waiting to replace people when they leave, we map where the organization is over-dependent on single people and design the readiness, depth, and knowledge transfer that protect performance through change.

How is this different from traditional succession planning?

Traditional succession planning is replacement planning. Succession by Design is about reducing dependency now: identifying critical-role risk, building real bench strength, and transferring trapped knowledge before a departure forces the issue.

What is Leadership Readiness Mapping?

How we make organizational fragility visible — assessing Critical Role Visibility, Leadership Readiness, Bench Strength, Knowledge Transfer, and Organizational Dependency. It turns a vague weak spot into a specific picture of where to build depth.

Why do internal promotions so often fail?

Because readiness is judged on past performance instead of measured against what the next role requires. We use the CAPACITY Method from Selection by Design to define what the future role demands, then assess readiness against it — the same benchmarking rigor that drives better hires, applied to internal moves.

Does this only apply to senior or founder-led organizations?

No. Founder dependency is one common form, but critical-role risk exists at every level — anywhere knowledge or capability is concentrated in a single person. The mapping applies whether you're protecting founder continuity or building leadership depth across a larger organization.

Which assessments do you use for Succession by Design?

How long does it take to reduce dependency?

Mapping the risk is fast. Reducing it — building bench strength, transferring knowledge, developing ready leaders — is ongoing work that compounds. The point is to start before a departure forces the timeline.

Stop hoping key people never leave.

Build a resilient organization that performs regardless of who's in the seat.
